What a weekly leadership meeting is for

The meeting has one job: surface problems early and assign each one to a person who will solve it.

Two people working through notes together at a wooden table

Most leadership meetings in a growing business drift. They start late, wander through updates, and end with the owner taking notes on what they'll handle personally. A week later the same topics come back.

A good weekly meeting does the opposite. It runs on the same agenda every week, it starts with numbers, and every problem leaves the room with a name beside it.

Start with the scorecard

Each manager owns a handful of numbers that tell you whether their part of the business is on track. In the meeting they read them out. On track or off track, nothing more. Discussion waits.

Anything off track goes on the issues list. That one habit stops the meeting from turning into a debate about every number.

Check the quarter's priorities

Your leadership team should have a short list of priorities for the quarter, each with one owner. Every week, each owner says whether theirs is on track. If it isn't, it goes on the issues list too.

Spend most of the time on issues

This is where the meeting earns its time. Take the most important issue first and work it until it's solved or has a clear next step:

  1. Name the real problem, which is often not the first one mentioned.
  2. Discuss it once, briefly, with everyone who has a view.
  3. Decide what happens next and who owns it.

Then move to the next issue. Whatever you don't reach this week stays on the list for next week.

End with commitments

Before the meeting closes, read back every action and its owner. Those commitments open next week's meeting. Over a few months the team learns that what's said in the room gets done, and problems start arriving with proposed answers attached.

That's the real goal. A meeting where managers bring answers gives the owner back the hours they spent solving everyone else's problems.

Integrators

Build a weekly meeting that holds

A Groundwork Integrator sits at your leadership table, runs the meeting with you, and coaches your managers until they run it themselves.
