Integrators

You're the Visionary. We'll build the systems.

A Groundwork Integrator takes a seat at your leadership table every week. We turn your ideas into a plan your team can run, install the operating rhythm, and coach your managers to own their numbers.

The model

Two seats at the top

A growing business needs two kinds of leadership. When the owner tries to do both, the second one gets squeezed by the first.

You

The Visionary

Sets direction, builds relationships, wins work, and sees where the business is going next.

  • Ideas and big-picture direction
  • Customers, sales and key relationships
  • Culture and the reason people stay
Groundwork

The Integrator

Turns those ideas into structure the team can run, with logic, sequence and follow-through.

  • Priorities sequenced into a work-back plan
  • Meetings, scorecards and accountability
  • Systems that connect sales, operations, people and finance

What the Integrator does

Five jobs, every week

01

Runs the leadership meeting

A set agenda, every week. Problems get surfaced early and each one leaves with an owner.

02

Builds the KPI scorecard

A small set of numbers each manager owns, so you can see the state of the business in minutes.

03

Sets quarterly priorities

A short list everyone knows, sequenced so the important work gets done before the urgent work.

04

Designs systems and process

Processes built across the business, so the pieces connect and hold up at the next stage of growth.

05

Coaches your managers

We teach the team how to run the system, so they arrive with answers and keep it running after us.

The rhythm

A week, a quarter, a year

The same rhythm runs whichever Integrator sits at your table. It keeps the week on track and the year pointed in the right direction.

  1. Every week

    Leadership meeting

Review the scorecard, check the quarter's priorities, and solve the issues in front of the team.

  2. Every quarter

    Quarterly Strategic Planning Day

Close out the quarter, then set the next short list of priorities and who owns each one.

  3. Every year

    Annual Strategic Planning Day

Set the year's direction with your leadership team: where you're going and what matters most.

Engagement levels

Support sized to your team

Every level is an annual agreement with the same method. We'll recommend one after the discovery call.

Embedded Partner

About 1 day a week

Fits when

You need an Integrator driving execution. The rhythm isn't in place yet, or it keeps slipping.

Growth Partner

About half a day a week

Fits when

The rhythm is in place and the team runs it, but it needs a steady push to keep momentum.

Advisory Retainer

About half a day every 2 weeks

Fits when

Your team runs itself and wants an experienced outside voice at the table.

Fit

Who it's for

A good fit

  • A founder-led service business, roughly $2M–$20M in revenue
  • A management team in place, even an informal one
  • You're still the hub of most decisions
  • You're ready to run a weekly rhythm and be held to it

Probably a better fit elsewhere

  • You run the business solo or with a small crew. A Mentor fits better.
  • You want a report and a list of recommendations to carry out alone
  • You're looking for someone to replace your managers
  • You mainly need a new software system rolled out

FAQ

Common questions

How is an Integrator different from a consultant?

We take a seat at your leadership table every week and stay through implementation. We run the rhythm with your team, hold an opinion, and stay accountable for the follow-through.

How is this different from a business coach?

A coach works with you. An Integrator works with your whole leadership team and runs the operating rhythm. If you want coaching for yourself, see Mentors.

Will you replace my managers?

We work with the team you have. Most managers need clear expectations and a rhythm to work in, and we coach them to own their numbers.

Do you use a specific method?

Yes. Every Integrator runs the same rhythm: a weekly leadership meeting, a KPI scorecard, quarterly priorities and Strategic Planning Days. We fit it to your business.

How long does an engagement last?

Engagements run on an annual agreement with simple monthly billing.

What does it cost?

It depends on the level of support your team needs. We'll recommend a level and walk you through it after the discovery call.
